Hey, there I am publishing an Impact Filter for Design Center of Excellence culminating from my initiatives as UX Lead, this framework replaces subjective opinions with actionable, 360-degree stakeholder feedback. By actively quantifying communication, ideation, and delivery, it brings data-driven clarity to the often-chaotic UI/UX jungle. This document is our cornerstone; subsequent modules will detail Design Documentation, Training Requisites, and the CX Analytics engine powering dynamic report cards.

[Limitation: This initiative was born of operational necessity. Lacking direct end-user data and usability metrics, we built this COE to map internal skill gaps and process bottlenecks. Unable to measure the external user experience, we pivoted to rigorously measure, standardize, and optimize what we can control: our internal delivery mechanics, communication, and output quality.]

UX Initiative: Establishment of the UI/UX Center of Excellence (COE) Operational & Governance Model.
Situation
What do you want to accomplish? What is your motivation?
- To transition from a reactive, service-level support function into a strategic Design Center of Excellence.
- To formalize an immutable structure that defines hierarchies (Manager, Leads, Seniors, Juniors)
- To standardize project allocation using objective data (CX Analytics and Incentive Ratings)
- To enforce rigorous design compliance through multi-tier review pipelines.
- To encourage excellence through BAUs as well as specialities through Maverick Recognition System

- Project onboarding gets sensitivity parameter and Incentive Ratings to drive equity of designers in all projects and portfolios
- The Maverick Recognition system is deployed, validating SME status through the Bronze-to-Platinum tiers and tracking its decay.
- External Reviews are fully integrated into organizational SLAs, conducted by designers with developers before product shipment.
- Clear role boundaries are maintained:
- Design Manager optimizes the pipeline, tackles escalations, and responsible for learning and onboarding
- Design Leads drive delivery and mediate between different teams of dev, client and designers
- Senior Designers execute, mentor, and conduct external reviews
- Juniors execute, shadow external reviews, and scout R&D.
